We're excited to share our groundbreaking AI short film that seamlessly blends traditional filmmaking with cutting-edge VFX and artificial intelligence. This project showcases a revolutionary workflow that's changing how filmmakers approach background replacement and environment creation.

Animated AI Worlds Without Green Screens

Our new AI filmmaking workflow allows creators to replace video backgrounds using just a prompt or reference image while keeping original camera movement perfectly intact. Unlike traditional green screen setups, this process generates fully animated environments that actively interact with footage—adding realistic shadows, ripples, splashing water, and dynamic elements that respond to the action.

The workflow is built around Vace, powered by the Wan2.1 open-source video model, and operates fully within ComfyUI. For creators seeking even more precision, it integrates seamlessly with After Effects, Blender, or Nuke for enhanced control over the final output.

What makes this workflow particularly powerful is that it doesn't just generate a background—it actually integrates your character by creating realistic interactions. For example, when placing a character on a soft couch, the AI generates appropriate shadows and surface responses, even if the original footage shows them sitting on a hard wooden table.

Technical Requirements and Setup

Shot Preparation

To achieve optimal results, the workflow requires specific preparation elements:

  • Grey background footage of your subject

  • Black and white mask where the subject appears in white

  • Camera tracking pass with key features marked as red squares on black (for preserving original camera movement)

  • Detailed text prompt describing the desired environment

  • Optional reference image for visual guidance

The team has created a free ComfyUI workflow that automates much of this preparation. The workflow includes an integrated camera tracker node, though it works best for shorter shots with minimal camera movement. For more complex shots, traditional compositing tools like After Effects or 3D software can generate the required passes.

Model Options and Performance

The workflow supports both full models and GGUF versions. GGUF models are recommended for creators with limited VRAM, allowing higher resolution video generation on GPUs with less memory. While GGUF versions have slightly lower quality, they perform well for most applications and make the technology more accessible.

Traditional Filmmaking Meets AI Innovation

To demonstrate the technology's potential, we created a complete short film about a man whose size changes based on his confidence level. Almost every single shot utilizes this AI video workflow, proving its versatility and reliability for professional production.

Key Insight: The approach allows filmmakers to work with traditional movie-making techniques—focusing on lighting, blocking, and performance—while transforming footage afterward with dynamic AI-generated worlds.

The filming experience resembles working with green screen technology but eliminates the setup hassle and visual constraints. Actors can focus on performance while imagining the final environment, and cinematographers can concentrate entirely on lighting and camera work.

Behind the Scenes: From Concept to Creation

Over the past month, we perfected our workflows using entirely open-source models in ComfyUI, developing the seamless background replacement system that creates animated, interactive environments. Once confident in the process, we shot the entire film in just one day using an office and surrounding area as our base locations.

Post-production involved transforming shots using our custom ComfyUI workflow and experimenting with different control methods, including integrating 3D layouts in Blender for enhanced precision and creative possibilities.

Advanced Techniques and Workarounds

Addressing Frame Limitations: The basic Vace workflow generates 81 frames at a time, which limits shot length at 24fps. To overcome this, we developed an advanced workflow that generates frames in batches and automatically stitches them together for longer sequences.

Enhanced Compositing: For final output, we maintained minimal compositing while adding the original 4K footage back on top for improved quality. We also employed Depth Crafter, an AI model that estimates depth information, creating depth maps for sophisticated focus effects that emphasize scale differences.

3D Integration for Complex Shots: For scenes requiring precise control—such as a shot where the tiny character narrowly avoids being stepped on in a bus—we exported 3D tracking data to Blender. This allowed us to create detailed 3D layouts, animate characters, and export depth passes for additional context.

Advanced Creative Problem-Solving

One of the most challenging shots involved placing the character in a giant bus environment with precise timing for pedestrian interactions. Traditional prompting struggled with the extreme perspective and size differences. By combining 3D animation, depth mapping, and OpenPose data, we achieved the exact creative vision while maintaining the AI-generated environment's naturalistic quality.

Interestingly, for this complex shot, we discovered that Vace could recreate original camera movement based solely on the relative motion of animated characters, eliminating the need for separate tracking passes.

Impact and Future Applications

This AI short film workflow represents a significant leap forward for filmmakers, VFX artists, and AI creators looking to push storytelling boundaries. By combining the creative control of traditional filmmaking with the limitless possibilities of AI-generated environments, creators can achieve cinematic results previously requiring extensive resources and complex technical setups.

The workflow democratizes high-end VFX techniques, making them accessible to independent creators while offering professional studios new creative possibilities and production efficiencies.
